The twelve things a shop shows you when it doesn't realize you're looking

The questions are what a shop tells you. The red flags are what it shows you. Any one is a warning; any two together is a pattern. Here are the twelve to walk the lot for.

A shop's answers are rehearsed. Its lot isn't. The forty-seven questions you ask a candidate shop measure what it's willing to tell you; the walk-through measures what it can't help but show you. When you walk the lot, the bays, the parts room, and the office, you're not inspecting the work — the work is mid-stream and won't look like much. You're inspecting the system that produces the work.

There are twelve physical signals worth looking for. The principle that makes them useful is simple, and worth holding in your head the entire visit: any one of them, on its own, is a warning. Any two of them together is a pattern. A single car on jack stands outside might be a customer's project waiting on a part. Cars outside plus a parts room in chaos plus an owner who can't show you one of the bays is not bad luck — it's a shop telling you how it runs.

The twelve red flags

Don't ask about these. See them. Walk slowly, look at the system rather than the showpiece, and note what you find against this list.

  • Outdoor storage — classics sitting outside, uncovered, on jack stands or blocks. Long-term outdoor storage reads as abandoned projects: deposits collected, work paused.
  • All classics, no collision — more than half the lot is classics with no collision work in sight. Could be a dedicated restoration shop. Could be a specialist with too many open projects.
  • Sequential disassembly — multiple cars in identical states of teardown. Disassembly without progress is a work-stoppage pattern.
  • Loose parts — parts strewn loose instead of in labeled bags or bins. Parts-handling discipline is restoration discipline; chaos in the parts room is chaos in the project.
  • Tool neglect — no torque wrenches in sight, body filler poorly stored, a paint booth that isn't maintained. Tool care tracks with work quality.
  • Shop hygiene — stained floors, oil puddles, rags everywhere. Hygiene tracks with attention to detail.
  • No photo system — no camera, lighting, backdrop, or printed photo binders. If they aren't documenting, they aren't accountable.
  • Showroom beats bays — a polished customer-facing area, but the bays aren't accessible. The showroom is the sale, not the work.
  • “Can't show that bay” — for any reason. A shop should be able to walk you through any bay, any time, during business hours.
  • Absent owner — the owner is on site but uninvolved with customers. Either absentee, or hiding from accountability.
  • Audible frustration — other customers' complaints or raised voices carrying through the walls. Listen on the way in and on the way out.
  • Same cars, six months later — vehicles you saw on your first look are still there, in the same state of teardown. Same project, same state: a throughput problem at best, a fraud problem at worst.

The two-visit rule

That last flag is the one most owners can't check on a single afternoon — and it's the most telling. If you can, visit a candidate shop twice, about six months apart. Note which cars are on the lot the first time. If the same cars are still there in the same state six months later, that's your answer, and no interview is required to read it.

Most owners don't have six months to spare before they sign. The next-best version: ask the shop to walk you through a project it finished in the last twelve months and tell you whose car it was — then call that owner. A reference-checked completion beats observed throughput, but only just. Either way, the lot has already told you most of what the brochure was trying to hide.
